The Road to Certification. We can take you there, handling the whole process to get you certified. Our flexible approach gives you whatever level of assistance you need – from delivering a turn-key solution down to just occasional help to guide your staff.

Stage 1: Initial Groundwork and Research

What’s Involved?

The first port of call is to understand the basics of what an ISO 9001 system involves, what it can do for your business, and the potential cost and time commitment involved.

If you are on the fence about getting ISO 9001 this stage should help you decide. If you have already determined you need to get ISO 9001 then this stage will get you ready for the journey.

To go ahead yo uwill need full buy-in from the organisation’s leadership, so this is the time to make sure they are on board.

How can we help?
  • Provide free intitial advice over the phone, as well as some idea of the costs that might be involved.
  • Set up a no-obligation initial meeting with an ISO practitioner either online or face to face to discuss how ISO would look in your specific circumstances, and meet the actual person you would be working with if you decided to engage us.

What’s Involved?

Once you have decided to go ahead with ISO 9001 the starting point is often a Gap Analysis.  This is a review of your current systems, processes, and documentation to compare it against ISO 9001 requirements from clauses 4 – 10 of the standard.

Many of the ISO 9001 requirements may actually be satisfied by what you are already doing.

From there, you can develop a Project Plan outlining what needs to be done to fully meet the standard, with clear objectives, timelines, and cost estimates.

This step is one of the most crucial times to have expert assistance – if you get the Gap Analysis wrong, everything you do after that will be leading you down the garden path.

How can we help?
  • Perform a gap analysis and draft a project plan for you – depending on the size of your organisation this is typically 1 or 2 days work for a practitioner.
  • Bring fresh eyes and ISO expertise to quickly identify the gaps and build a practical roadmap without internal bias.
  • For a rapid implementation we can embed the gap analysis within the initial process mapping and system design.

What’s Involved?

You need to put your plan into action by designing the system and documenting it. You will need to define the scope of the system – what sites or sections of the organisation it will cover.

You will also need to draft a Quality Policy for your organisation and come up with quality objectives that are defined and measurable and reflect a commitment to quality, customer satisfaction and continuous improvement. You need to define and map your processes, and document them where necessary.

You will also need turn your mind to what risks there are to the business and how those risks can be ameliorated. It may also be helpful to prepare a Quality Manual although this is not a strict requirement under ISO 9001:2015.

How can we help?
  • Mapping processes and drafting documentation such as written procedures, work instructions, forms, and records
  • Keeping documentation to the minimum necessary – avoiding excess paperwork
  • Come physically on-site with you to properly understand your business and to help you adapt templates or draft new documents where needed.

What’s Involved?

The first challenge is to get the team on board with your Quality Policy and objectives. You’ll need hands-on training and awareness sessions so they know the ropes of the new procedures, forms, and record-keeping as well as how to use any new digital tools.

The system needs to be absorbed into everybody’s daily workplace routine. The system will be tweaked and refined as you go, ironing out the kinks based on honest feedback from staff and real world experience.

If your system is nothing but pro-forma templates it often can’t be successfully implemented because it doesn’t reflect the reality of the business. The paperwork says one thing, but reality says another.

You are trying to build a culture of quality, where everyone takes pride in doing things right and looking for ways to do it even better.

How can we help?
  • Provide in-person training for your team.
  • Check that your system’s processes are being followed, spot any problems early, and compile evidence for the audit.
  • Ensure that the outcomes are being measured and recorded in a way that the auditor will accept as evidence.
  • Deal with any non-conformances which crop up and help you get on top of these before the audits.

What’s Involved?

You will need to perform internal audits to check if your system is implemented, effective and compliant with the standard. This is a non-negotiable requirement of the standard.

Management must also review the system’s performance and identify any non-conformities for corrective action. This step is critical to assess your readiness to apply for the external certification audit.

How can we help?
  • Perform the internal audits for you so that you get a proper audit from an expert to prepare you for the actual external audits.
  • Train your internal staff on how to perform internal audits if you would like to conduct these in-house going forward.
  • Attend and lead the management review meetings with you to facilitate and guide the process with expert knowledge.

What’s Involved?

You will need to select a JAS-ANZ accredited certification body and undergo the formal certification audits.

Generally you would not proceed to the external audit until the system has been running for at least a few months so that there is actual evidence available to show the system is working.

In cases where rapid certification is required you may be able to shorten this period to a matter of weeks with concerted effort to compile evidence quickly.

There will be a stage 1 and stage 2 audit: The stage 1 audit is to assess your readiness, looking at your documentation and record-keeping is up to scratch. The stage 2 audit is to check that the system is actually implemented and effective. This audit may involve interviewing your staff, observing them follow processes, and asking for evidence to show the system being used day to day.

  • Attend the external audit with you just like one of your own team to take the stress away from your team.
  • Help you deal with any non-conformances or implement any opportunities for improvement after the audit.

What’s Involved?

ISO 9001 doesn’t stop at certification — every year you will see an external auditor again for a Surveillance Audit, and after 3 years a Re-Certification Audit. To pass these audits and retain your certification your system requires ongoing maintenance.

Every year there will be internal audits, management review meetings, updates and control of documents, continuing training, ongoing assessment of suppliers and updating risk assessments.

You will also be looking at the metrics you track for performance and using these to guide you in seeking continuous improvement. There may be corrective actions required from the external audit and you may want to implement any ideas which come from the external auditor as opportunities for improvement.

Expect to become very familiar with the process of Plan, Do, Check, Act during the ongoing maintenance of the system.

What is
ISO 9001?

ISO 9001 is an international standard for quality management systems. It sets out a variety of requirements for quality management systems.

So what is quality? A good definition of quality is that your goods or services consistently meet the requirements and expectations of your clients. The raison d’etre of an ISO 9001 Quality Management System is to think about and define the needs of your clients, and put in place all the systems to make sure your business always meets those needs.

The systems that you put in place can then be externally audited by an independent certification body to check that they meet the ISO 9001 requirements.

Intrinsic to ISO 9001 is the concept of ‘continual improvement’ – regularly looking for any way that you are not meeting your clients’ needs – or how you can meet their needs even better.

ISO 9001 has a number of key concepts, and they are all relatively important, so lets get an understanding of it all.

At the core of ISO 9001 is the focus on correctly understanding and meeting the expectations of your customers. Remember that your customers are the ones who will either have to enjoy your quality achievements or suffer your quality shortcomings.

The 9001 standard expects people in management and leadership roles to create a clear vision of the organisation’s quality objectives, set the strategic direction, and create a healthy environment that supports following the management system at all levels of the management structure.

Involving people at all levels fosters a culture of quality and continuous improvement. ISO 9001 recognises that all roles within an organisation are essential to delivering consistent quality, and sometimes staff at the coal face have insights which management might miss.

ISO 9001 encourages organisations to think about what the organisation does in terms of a series of connected processes that all work together to achieve necessary outcomes. This approach helps in improving efficiency, consistency, and accountability.

The search for continuous improvement is a feature of a ISO 9001:2015 system. Organisations are expected to review and enhance their systems, processes, and performance. This is to constantly find new ways to improve and to adapt to any changes in what the customers may need or expect.

Decisions should be based on the analysis of data and information. This principle ensures that management decisions are well informed rather than ad hoc, and improvements and changes are made with a clear understanding of their impact and effectiveness.

ISO 9001 recognises that inputs from suppliers and other stake holders must be controlled adequately, and that relationships of trust with suppliers are critical. As part of a functioning system al supplier relationships should be assessed for suitability and performance.

Answers to some of the typical questions you may have when considering ISO 9001 support.

How long will it take to get ISO 9001 Certified?

The time varies according to the size and complexity of your business, as well as the strength of your existing systems and processes. Typically a 3 to 6 month timeline is acheivable.

ISO/IEC 27006-1:2024 requires the auditor to see clear evidence that your ISO 9001 system is implemented, effective, and has gone through internal audits and management reviews. It is extremely difficult to complete these steps properly in just days or weeks. While some in the industry promise quick certification, they often skip the difficult parts and leave you with a system that will need a huge amount of re-work to pass future audits. 

Nevertheless if certification is needed desperately quickly for a specific reason it is sometimes possible to get a system rapidly implemented and certified in a matter of weeks.

The cost depends on the size and complexity of your business. A typical small/medium business should expect to pay somewhere between $3,000 to $15,000 to have a system designed and implemented by a professional. You will also need to pay a certification body for your annual external audits – this would typically be around $3,000 – $6,000 per year. For larger businesses with multiple locations to be certified the cost will be substantially higher.

To give a cost estimate for your business we would typically need to speak with you and learn a bit about your business and your existing systems and processes. A formal quote would normally be provided after performing an initial gap analysis.

Not necessarily. Usually a well-designed ISO 9001 system should fit how your business already operates and incorporate the systems and processes you already use. If your business has very little structure and processes then more change would be necessary. The goal is to document your processes and keep them consistent, as well as formalising monitoring and risk management.

Of course there will be extra work initially to get your system up and running, but a goal of a well designed ISO 9001 system should ultimately be to streamline your processes, reduce errors, and take away the need for improvising on the go. Once implemented a good system should make your day to day life easier, not harder.

No. Many businesses use existing tools like Microsoft 365, Google Workspace, or other common platforms to take their system digital, whilst others prefer to opt for a specific ISO compliance software. Some choose cloud-based systems for efficiency, as it can automate version control and record keeping, but it’s certainly not a requirement – it’s about what works best for your team.

It depends on the size and complexity of your business, but it’s possible to get you certified in as little as one month. For most businesses it will take a little longer – probably two to three months.

We know some clients need to get certified quickly and cheaply to apply for upcoming tenders or urgent client mandates.

We can do this for you, but unlike others we don’t do this by promising an impossibly short turnaround and then without leaving you a bundle of problems which will rear their head down the track.

Some providers can get you certified quickly with a thrown together copy/paste template system. But these systems give you loads of trouble down the track – every year the auditor comes back to check that you genuinely run your business just the way it says in the templates (which of course you don’t!).

It’s easy for a consultant to fudge this in the first audit and get you certified, but very hard to fake it when the auditor comes back after a year and asks to see a whole year of projects that follow exactly what it says in the templates.

With our systems the documentation is based around your real processes. The evidence required to pass the audit is easy – you just show the auditor your actual projects – no fudging it required.

ISO standards don’t change, but implementation approaches do. We offer different levels of support depending on how much structure, ownership, and long-term ease you want from your ISO system. All options can achieve certification, the difference is how much effort and risk you carry after the certificate is issued.
